Every roofing season, a homeowner calls us after a competitor quoted a lower price by nailing new shingles directly over the old ones instead of tearing off first. The pitch sounds reasonable: same shingles, less labor, less dumpster, lower number on the page. What the pitch leaves out is what happens under that second layer once the seasons start turning, and why so many overlay roofs end up torn off early anyway, at a cost that erases whatever the shortcut saved.
01 / THE SHORT ANSWERWhy an overlay usually backfires
Roofing over existing shingles, sometimes called a layover or a re-cover, means fastening a new layer of shingles on top of the old field instead of stripping the roof to bare deck first. Michigan's building code limits how many layers a roof can carry, so an overlay is only legal at all when the roof currently has one layer. Legal is not the same as advisable. An overlay hides the true condition of the deck, telegraphs the old shingle pattern through the new surface, runs hotter, and shortens the life of the new shingles compared to a proper tear-off replacement. The appeal is easy to understand. Tear-off adds a full day of demolition labor, a dumpster fee, and disposal weight that a layover skips entirely, so an overlay quote almost always lands lower on the page than a tear-off quote for the identical shingle. Homeowners comparing two numbers without context naturally lean toward the smaller one. The problem is that the two quotes are not actually pricing the same roof. One buys a full inspection of the deck and a fresh start; the other buys a faster install over whatever is already there, good or bad, and defers the real condition question to whoever owns the roof when it finally leaks.
An overlay can save money up front on a roof with one existing layer and a sound deck. It almost never saves money over the life of the roof, and it can only be done once before code requires a full tear-off anyway.
02 / THE VISUAL PROBLEMOld shingle lines telegraph through the new layer
Shingles are not perfectly flat, and neither is the roof deck underneath them after years of exposure. Every existing shingle edge, every curled tab, every spot where granules have worn thin creates a small ridge or dip. Lay a new course of shingles over that surface and the new shingles conform to it. Within a season or two, the outline of the old shingle pattern begins to show as faint waves and shadow lines across the new roof, most visible in low afternoon light. A tear-off starts from a clean, flat deck, which is why a fresh tear-off roof reads as crisp and uniform while an overlay roof often looks slightly "quilted" even when it is brand new.
The effect is worse on architectural and designer shingles than on flat three-tab styles, because the dimensional shadow lines that make architectural shingles look good in the first place are also the shapes that telegraph most visibly when there is an uneven layer underneath them. A homeowner who upgrades shingle tier during an overlay to get a better-looking roof can end up with a roof that shows the old pattern more, not less, than a plainer product would have. It is a small cosmetic detail on install day and a more noticeable one every year after, especially on street-facing slopes where curb appeal matters most.
03 / THE HEAT PROBLEMTrapped heat and a shorter service life
Asphalt shingles are rated and tested assuming they sit on a deck that can shed heat through normal ventilation. Add a second full layer of shingles underneath the new one and you add an extra layer of insulation between the roof surface and the attic airflow that is supposed to keep it cool. In summer, that stack runs hotter for longer each day. Heat is the enemy of asphalt: it accelerates the loss of the oils that keep the shingle mat flexible and speeds up granule loss, the same aging process that eventually ends any shingle roof's life. A new layer installed over an old one is doing its aging on a warmer surface than a tear-off roof, which is one reason overlay roofs commonly do not reach the same real-world service life as a tear-off using the identical shingle. Michigan adds its own twist to the heat problem. Ridge and soffit ventilation is designed to move air continuously under the deck, pulling cooler outside air in at the eaves and pushing warmer air out at the ridge year round, not just in summer. An overlay does not touch that airflow path directly, but the extra layer of shingle mass changes how the roof surface and the deck below it respond to sun and cold, and any ventilation shortfall the roof already had gets compounded rather than corrected, since an overlay is not the moment anyone reworks intake or exhaust vents the way a full replacement typically does. A roof that was already running warm from a starved attic tends to run warmer still with two layers on it instead of one.

04 / THE HIDDEN PROBLEMRot and damage sealed underneath, out of sight
The single biggest risk of an overlay has nothing to do with the new shingles at all. It is what nobody looks at. A tear-off strips the roof to bare wood, and that moment is the only time anyone can actually see the deck: soft spots from long-term leaks, delaminated plywood, rusted-through nail heads, missing or crumbling underlayment, and old flashing that was never installed correctly. An overlay skips that inspection entirely. Whatever condition the deck is in on install day gets sealed under two layers of shingles for the next decade or more, quietly getting worse if there is any moisture already trapped in the wood. By the time a leak finally shows up on the ceiling, the damage underneath has usually had years to spread, and the eventual repair involves tearing off two layers instead of one, plus whatever decking has to be replaced.
- Soft or delaminated plywood sheathing from a slow leak that never made it to the ceiling
- Missing or degraded ice and water barrier at the eaves, a common gap on older Michigan roofs
- Step flashing at chimneys, walls, and dormers that was never properly integrated the first time
- Rusted nail heads and worn underlayment that were already past useful life before the overlay went down
Interior and attic checks can catch some of these problems from below, but they cannot substitute for the deck actually being visible, which is the one thing an overlay never allows.
If a bid never mentions inspecting or replacing decking, that is usually because the crew has no plan to look at it. A deck that was fine five years ago is not guaranteed to be fine today, and an overlay is the only common roofing method that never checks.
05 / THE FASTENER PROBLEMNails and staples that do not reach far enough
Shingle fasteners are engineered to drive through the shingle, through the underlayment, and into solid deck material for a specific hold depth. Add a full layer of old shingles in between and the same nail length now has to penetrate that extra material before it ever reaches the deck. Crews working an overlay need longer fasteners to compensate, and if the wrong length gets used, the new shingles are effectively resting on a soft cushion of old shingle instead of biting into wood. Under wind load, a shingle held by a fastener that never properly seated in the deck is far more likely to lift, tear, or blow off outright than one nailed into solid wood on a tear-off roof.
This matters more in an open-exposure or lakeward county like ours than it might elsewhere. The wind classification printed on a shingle wrapper assumes correct fastening into solid deck material; it is not a guarantee that survives a shortcut on nail length or nail count. A crew in a hurry to finish an overlay job faster than a tear-off job, which is the whole economic pitch of doing it that way, is exactly the crew most likely to skip the extra step of upsizing fasteners for the second layer. The homeowner has no way to check this after the fact without lifting a shingle, which is one more reason an overlay depends entirely on trusting the installer's judgment on details nobody will ever see.

Home inspectors routinely check the rake edge or lift a shingle near an eave specifically to count layers, because it is one of the fastest condition checks in a roof inspection. Two layers reads as a flag to most buyers and their agents: it signals an aging roof that was patched rather than properly replaced, and it means the next owner is not getting a fresh tear-off clock, they are getting a roof that is one layer deep into its allowed life and closer to a mandatory full tear-off. The conversation does not always wait for a sale, either. A homeowner filing an insurance claim after a wind or hail event may find that an adjuster asks about layer count as part of assessing the roof's condition, since it can affect how a claim is scoped. That is a question for your specific policy and adjuster, not something any contractor can answer for you, but it is one more reason to know what is actually on your roof before a storm forces the issue. 07 / THE HONEST EXCEPTIONWhen an overlay can make sense
None of this means an overlay is always the wrong call. On a roof with only one existing layer, a sound deck confirmed by recent history or a prior inspection, a short ownership horizon, and a tight budget, an overlay is a legal, faster, lower-cost option that buys real years. The honest way to know if that description fits your roof is the same way you would decide on any replacement: someone actually looking at the roof and, ideally, lifting a shingle or two to see what is really underneath.

- There is no history of leaks, staining, or repairs that suggest deck damage
- The plan is a shorter hold on the home, not a decades-long ownership horizon

If any of those conditions do not hold, particularly a history of leaks or a roof that already carries two layers, a full tear-off replacement is almost always the better spend. It resets the layer count, gives the deck a real inspection, and starts the shingles' service life on the surface they were actually designed for.
