Ice does not spread evenly across a flat roof. It gathers at a handful of predictable places, and knowing them tells you where to look before a leak tells you the hard way.
Interior roof drains
Most flat commercial roofs drain through interior drains that carry water down through the building in internal leaders. The drain bowl sits at the low point, which is exactly where the last of the meltwater collects and the first ice forms. Leaves and debris left in the bowl in the fall trap water around the strainer, that water freezes into a plug, and the next melt has nowhere to exit. Once the drain is capped with ice, the whole low area behind it fills and freezes into a lens that can be inches thick.
Scuppers and leader heads
Scuppers, the through-wall openings that let water spill off the edge into a leader head or downspout, ice up for the same reason but in the cold air at the parapet. Wind-chilled metal freezes the trickle passing through it, and a scupper glazed shut turns the parapet into the wall of a bathtub. Because scuppers are often the roof's overflow path as well as its primary drainage, a frozen one removes the safety margin the building was designed to have.
Ponding low spots
Any area that already ponds water in the summer becomes an ice sheet in the winter. Ponding comes from a dead-flat or sagging deck, crushed insulation, or a drain set too high, and standing water is a problem in every season. Curbs, penetrations, and base flashings
Ice also collects on the upslope side of anything that sticks up: HVAC curbs, skylights, pipe penetrations, and the base flashing where the membrane turns up a wall. These features dam the meltwater flowing toward the drains, so a shallow reservoir freezes against the exact details that are most sensitive to water intrusion. 03 / THE DAMAGEWhat ice actually does to the membrane
Ice damages a flat roof three ways, and none of them announce themselves from the ground. The first is simple blockage: a plugged drain or scupper backs water up until it finds a seam, a lap, or a flashing detail that was watertight against flowing water but not against a standing pond. The second is expansion. Water swells by roughly a tenth of its volume when it freezes, and it pushes in every direction with real force. The third is mechanical grinding. A laminated ice sheet over a ponding area is heavy and abrasive, and as it shifts and refreezes with each thaw it drags against the membrane surface and the reinforcement below it. Over a few winters that wear thins the sheet exactly where it can least afford to be thin. Water from an ice-dammed flat roof rarely drips straight down from the breach. It runs along the deck or through wet insulation and surfaces rooms away, often during a thaw, days after the ice that caused it formed. The single most important rule of flat-roof ice: never chip, chisel, or pry ice off a membrane. A steel shovel, an ice chopper, or a pick will punch straight through TPO, EPDM, or modified bitumen, and a puncture under a foot of ice is a leak you will not find until spring. - Clear the drains, not the field. The goal is to open a path so meltwater can escape, which shrinks the pond that feeds the ice. Freeing a drain bowl or scupper of debris and snow does far more than trying to remove a whole ice sheet.
